Carbogen Amcis has been very ambitious in the domain of lab digitalization for many years. In fact, their analytical laboratories in Switzerland have been operating almost completely paperless since 2002.

In 2021, Simon joined Carbogen Amcis to accelerate the laboratory digitalization of the company. Additionally, Simon is working on leveraging the business experts’ team to implement new corporate standards.

At Carbogen Amcis, they are currently working on a global rollout of a new LIMS system across the different analytical labs in the sites. Simon´s experiences in operational and strategic leadership roles in the pharmaceutical industry provide hands-on knowledge on business process design and governance, ERP/LIMS, and paperless lab initiatives as well as organizational change management and business transformation.

During his presentation, Simon took us through the main achievements of the laboratories while running paperless as well as the learnings along the current journey for project success.

Above all messages, the one we would consider key for anyone considering becoming paperless is about how they really made it possible. Who, what and how the company managed to digitize their analytical labs processes successfully and maintain them over 20 years.

Paperless Lab: Key Elements for Longevity

Even if relatively new to the company, Simon has immediately identified the main enablers that have sustained the initiative along all these years.

From one hand, the business enablers, hugely important to the effective functioning of an organisation because they nurture an innovative mind-set throughout the organization. Technologically acute, they instigate opportunities and share a long-term vision with their leaders who provide passionate and continuous management support. They also define clear business values for their team and customers.

At Carbogen, laboratory personnel are provided remote access through Citrix environment to be work location independent and external customer can have access to CoA, reports, and raw data for their products.

On the other hand, the technology enablers, which facilitate qualified and validated environment in what concerns hardware, software and processes. Additionally, they ease the multiples systems integrations and make sure to provide enough tool units to the final users. At this point, it is important to note that in order to support adequately the development, maintenance and evolution of the systems, long-term partnership with providers and developers is key to consistent and sustainable core functionality.

Paperless Lab: Changes, challenges, and obstacles along the journey

It is easy to understand that a 20-year journey has faced some issues regarding longevity of the systems initially implemented like legacy hardware, software obsolescence reaching their end of life and lacking technical support including concerns about OS security levels.

But not only, along such journey, the company has evolved and reviewed their business model. Fact is that the initial LIMS, for instance, was built for early-phase and development when nowadays the portfolio has shifted towards commercials. The industry has also evolved being more concerned and focused on data integrity, setting new expectations and forcing to review documentation and standards. The business requirements have also evolved requesting more.

The Alice Program

The company-wide ALICE program has been designed to adapt to the changes and evolution. It aims to rejuvenate and harmonize business critical key application such as LIMS and ERP system. As such Carbogen Amcis LIMS requirements have been reviewed and defined for actual and future needs.

Paperless Lab: Lessons learn from such a journey

While some companies are enterprising the digitalization of their laboratory processes, rather than sticking to their initial success, Simon´s team and corporate managements, have kept an open eye on the needs to adjust to actual reality. Their technical expertise come from a long history which they should be proud of, yet they foster creativity and challenge the status quo. In the process, their humility brings them to seek for support knowing the new road might surely requires new skills and knowledge. Without forgetting that the success comes only from and with people engagement. So right change management plan, open communication and fostering team culture is part of the plan at Carbogen Amcis, which with no doubt will bring them right to their next Paperless 2.0 journey.

One of the most discussed argument with greater interaction has been about how much the pandemic situation might have impacted paperless Lab projects.

Certainly, the laboratories have become of certain relevance for the society. Everyone has understood the criticality of those laboratories working properly and handling data correctly. Laboratories have been in the center of practically all conversations. They have investigating the virus, developing accurate methods to detect it quickly, developing new drugs to counterattack its effects, developing against the clock new vaccines to fight it. But none only. Some laboratories where tracing for example the viral load in their city sewage waters and facilitating alerts while before the impact was perceived at the hospitals.

The pressures for coordinating a great amount of work, managing an enormous amount of data, and remaining within compliance have highlighted to most of the laboratory managers and their upper management that digital processes were definitely required to reach higher levels of productivity and efficiency.

62% confirmed that Paperless Lab projects were given higher priority

As such the poll ran during the Lonza live session has confirmed it. During the session about Paperless lab projects and the pandemic: Challenges and Benefits of running an implementation virtually.

The audience was asked to share their experiences about how much the pandemic situation has impacted their Paperless Lab projects.

If ever, the pandemic situation has prioritized paperless projects. In fact, several reports from McKenzy for instance, have shown how, from one hand, the CFO have gained awareness about the relevance for their companies to initiate the digital transformation of their processes. With their role sitting at the center of the strategic-planning process and financial disciplines, CFOs are well positioned to become critical drivers of digital transformation.

In September 30, 2020, Gartner said that 69% of Boards of Directors accelerated their Digital Business Initiatives Following COVID-19 Disruption

On the other hand, the CIO have taken the ownership in facilitating the tools for employees ‘remote working. There are multiple examples in which CIO have made the difference and thanks to their strategical thinking and anticipation, they have made possible for companies to produce and deliver.

94% consider that virtual sessions could be part of a paperless project plan from now on

The main discussions took place during the Lonza sessions. Lonza brought several testimonies from their team members about their own way of working had to change and adapt to virtual interaction and remote meetings.

Through those interviews, we kind of walk through a paperless project at customer site from a provider point of view. How they had to get their team coordinated and managed remotely, and from there how they went from travelling basically every day to moving to never ending day of calls. Sales processes, software demonstration, project planning, supervision of the implementation, user trainings, etc had to be revisited. Providers and customers have adapted in working alongside and make those complex projects meet their deadlines.

It was also extremely interesting to see that from customer point of view, they would rather be open to keep having some steps in the process being still virtual.

From the experiences made and based on the positive side of it – reduced travelling costs and time, dedicated quality time in focused team meeting, etc –   94% consider that virtual sessions could be part of a paperless project plan.

Product Development labs have historically been challenged with a combination of paper-based process, disconnected electronic systems and silos of hard to access data. 

This presentation describes the digital transformation process to address similar challenges across the R&D labs in the Sandoz global Product Development network, including the configuration and implementation of Flow, a complete Digital Lab Platform from AgiLab, to manage end-to-end creation and processing of scientific data for Analytical and Formulation Development for all four Sandoz PD sites and Clinical Bioanalytics; Sandoz Biopharmaceuticals.

In this journey, which formally became project in 2017, Jernej will take us through the complete journey of the project.

He’ll debrief and explain clearly all  the key steps and milestones. Like a Good Practice Guide of Digital Project , Jernej and his team have initiated the journey with the analysis of the as-is state, setting the scope and expectations for the to-be state.

Once the team was formed and committed, their final User requirements was an exhaustive series of questions about functionalities, IT requirements and trainings.  They called 7 vendors for Request for Information (RFI) process, benchmarking candidates with smart and objective assessment system.

Following the ideal process, that call for demo the final candidates and decided also to go for Proof of Concepts with both of them.

Once the best candidates fitting the most to their needs  was confirmed, they executed a fully blown IT project with configuration and implementation with the aim to finish in 2022. Success and failure factors, together with key learnings throughout the journey will be described.

last but not least, change management and the impact of people acceptance was seriously considered and approach with proactive     frequent workshop will all people implied at Sandoz .

A very pragmatical presentation and a real case of digital project not to be missed at the #PLA2021Europe

Jernej Grmaš is a Project Manager at Sandoz Development Center Ljubljana, a division of Novartis group developing generic pharmaceutical products. After graduation, he joined Sandoz in 2008 as a scientist in Analytical Development, becoming involved in the development of nasal spray products, a topic on which he completed his PhD study at University of Ljubljana in 2019.

In 2013, he joined the Project Management team. Leading different project teams enabled him to develop management skills and provide insights into the complete development process to see manual and time-consuming activities which are constraining agile generic development. In 2017, he became responsible for leading global Sandoz Product Development team for development and implementation of Flow, a Digital Lab platform.

In parallel to his current Project Manager role he remains connected to science, further developing the field of nasal spray products within Sandoz.

Digital Lab: A human-centric design approach to transform ways of working

Vijay has to ensure the correct execution and meet the deliverables dates expected from his team across a broad spectrum of application from small molecules, biologicals to biosimilars. Their technical R&D key accountabilities are about creating but also innovating technical product designs and processes and  supplying clinical and preclinical study materials.

Novartis aspires to build a leading medicines company, powered by advanced therapy platforms and data science. In this direction, the Technical R&D organisation within Novartis is implementing its vision for a digital lab allowing scientists to focus on real science and transforming their way of working, explain Vijay to our PLA event manager.

The presentation will provide an overview of the user centric approach pursued in engaging the scientists to understand their pain points, defining future solutions and designing the prototypes.

The overarching end-to-end design architecture and overview of some of the solutions under implementation will be presented.

The solutions include a Digital Integration Hub enabling data to become FAIR  – Findable, Accessible, Interoperable and Reusable. Introduction to the FAIR principles.

At Novartis, data as such create knowledge and provide insights enabling digital twins, predictive analytics and process automation. The presentation includes use cases that will apply these capabilities to accelerate technical development, transform knowledge management and
increase efficiency in operations will be shared.

Additionally, a very smart approach is implementing ensuring the buy-in of the laboratory users. Through a digital pilot laboratory which everyone can visualise the new processes to be implemented, they get user acceptance before full scale implementation.

Roberto Rollini and Barbara Pirola will share with us their experiences and lessons learned from a 2 year project that has brought the laboratory to a next level of efficiency and compliance.

Lean management imply efficiency by reviewing and limiting all non added value activities

Lean Management and Lean Lab imply optimized efficiency, concomitant with the minimization of any activities that do not add value: namely, of the 8 different types of waste that result in unplanned laboratory “DOWNTIME”:
Defects, Overproduction, Waiting time, Non-engagement of all employees, Transportation, Inventory, Motion, Extra processing

Lean Laboratory is a management and organisational approach derived from the principles of Lean Manufacturing – essentially, process optimisation driven.

Laboratories have different challenges compared to manufacturing environments; while most of the key principles of traditional lean still apply, there are many unique points to be adopted in laboratories which can be measured accordingly to the Quality, Time & Resources triangle in which costs invested, quality claimed and time implies for it should be balanced for an optimal productive process.

Listening to the lab people: one of the key asset for successful change management

“This type of project can’t start without listening and observing how the laboratory is working and understanding the company business priorities” comments Barbara. Actually, Barbara is now looking for initiating a new lean lab project at Esseco, where she has recently incorporate as Director QA/QC.

In fact, Barbara first initial findings are that even if a lot learn at the pantheon project can be easily implemented, she still has to sure that everyone is on board, ready for the change. Barbara will show us the first steps that have already been done yet she’s been careful in avoiding assumptions that one fits all.

On the other hand, Roberto is sharing the results of a 2 years project and confess that the commitment from the lab people was surprisingly positive. As soon as they understood the principles of lean management they started to proactively propose alternative solutions that could improve their daily work.

About  20 years of experience in the Pharmaceutical field, FDA regulated. 10 years in leadership roles: Quality assurance manager, Quality Compliance Manager, Quality Control Manager in the pharma services at Patheon and now at Esseco. Enthusiastic manager who is recognised leader in driving Quality Culture and motivate teams to be best in class.

Roberto Rollini, Sr Manager Practical Process Improvement – Operational Excellence at Patheon. Roberto considers himself a modern leader able to connect and to everyone at different level of the organisation. Very determined in achieving a mature lean status where Continuous Improvement is part of site’s day life. He is promoting  the culture of continuous improvement into the site making the change sustainable and effective.

The systematic recording and management of experimental data in academic life science research remains an open problem. EPFL engaged in a program of ELN and LIMS encountering a host of fundamental questions at the institutional level and in each single laboratory. The efforts were focusing in implementing a digital tool for tracking experimental data and facilitating services  to researchers through ELNs and  LIMSs. This institutional initiative has created a commodity for more than 50 laboratories mainly in the field of life Sciences.

During his presentation, Nicolas Argento will describe the resources , methodology, and the challenges encountered during the Process. Nicola will take su through the results obtained at each phase of the project and will share the key success factors that led the new tools to be adopted by more than 500 users.

Nicola explains that the success of the project was due to choosing a highly customisable platform. While it has  allowed the labs to own and configure their particular information system, protecting the creativity and freedom of the research process, it was anyhow critical to reinforce the necessity of a data manager  responsible for adopting good data-management tools and practices. 

It makes tracking bench experiments, identifying samples, storage, tracking, and managing Standard Operating Procedures fairer and easier. The new practices show a positive impact in terms of research quality and efficiency by increasing data availability, reusability, and reproducibility of experiments in the life sciences.

Beyond researchers, the digital transformation also impacted the central services of the School’s institutes. As illustrated by this project, overcoming challenges raised by modern life sciences research require collaboration between IT and labs. “Enabling good research data management is possible, within the appropriate environment,” says Gaël Anex, Head of the IT Unit at the School of Life Sciences. “The main challenges aren’t technological anymore, they are managerial.”

For the last 6 years, Nicolas has been transforming an ELN/LIMS project into a core service serving the research laboratories and technology platforms in an academic life sciences research institute. Focused on the added value for scientists and laboratory staff, he coordinated 55 LIMS implementations in a wide variety of laboratories. His team of 4 engineers ensure tailor made deployments, the maintenance and evolution of an in-house infrastructure. IT engineer by training, his previous experience was in IT project management in the banking industries. He decided to embrace an innovative training to specialised in IT for healthcare. Acting as a lead link between laboratories and IT departments, his expertise covers biology R&D, healthcare and telemedicine information systems as well as IT project and services management.

While we are all missing the human interactions and the nice places to visit, that Live events provide, there is a certain list of benefits attending online events to be fair.

Not that we are pretending diminished the live experiences, yet looking for the positive side of the actual situation.

At the Paperless Lab Academy , when we recovered from the emotional impact of having to cancel the 2020 European edition last April and when we figured out how to manage the financial risks, we found the energy to reinvent ourselves and invest it into organising our very first online edition that by the way was our very first edition in India. I believe we get the best out of us when overcoming challenges.

This initiative requires the selection of a virtual event platform and as per any software selection, we applied our rules:
